A world expo is an unforgiving operating environment: millions of visitors, heads of state, global media, and technology embedded in everything from ticketing to pavilion experiences. There are no maintenance windows when the event is the maintenance window.
Business context
At Jumbo Group — where I ran a services portfolio covering 500+ customers with a span of control of 230+ — I led the technology delivery engagement for Expo 2020 Dubai: a 92-engineer L2/L3 support organisation responsible for keeping event-critical systems running through the full six-month event.
The problem and the stakes
Event technology fails in bursts: opening days, national days, celebrity visits — precisely the moments when failure is most visible. Conventional support models, sized for average load, collapse under peak. The stakes were national reputation, contractual SLAs and safety-relevant systems, compressed into a window with no possibility of extension.
Decisions made
- Governance before heroics. Disciplined incident, problem and change management — so the operation ran on process, not the adrenaline of individual engineers.
- Resource planning against the event calendar. Shift and skill coverage modelled on the event's actual demand profile — peaks staffed as peaks, not as complaints.
- Automate the repeatable. Automation of routine resolution paths, freeing L2/L3 engineers for the failures that needed judgement.
- Commercial discipline inside delivery. The engagement was run to contribute, not just to cost — closing at AED 25M in direct operating contribution.
Outcomes
100% SLA held across the six-month event. AED 25M in direct operating contribution through governance, automation and disciplined resource planning. And a team that finished the event stronger than it started — the retention numbers mattered as much as the uptime.
Lessons for other executives
Mission-critical delivery is a planning discipline, not a heroism contest. If your continuity depends on specific individuals staying awake, you have a design flaw, not a workforce issue. The same governance-first model transfers directly to any operation where downtime is public: airports, utilities, mobility networks, healthcare.
